AI automation software ships at a breakneck pace, yet most industries outside software development aren’t experiencing the transformation. After conversations with people across manufacturing, and traditional business sectors, the pattern is clear: the gap between AI capability and actual adoption is substantial. Three core problems explain why.

Executives get excited about AI transformation (AX), but most organizations haven’t completed basic digital transformation (DX). AI needs data. If your business processes exist on paper, in people’s heads, or in disconnected silos, AI cannot assist your business.
Physical documents managing entire workflows. Factories with sensors and cameras that collect data without database. Meetings without recorded notes or action items. This is still the norm in most industries.
Of course, laying down a complete DX infrastructure requires significant upfront investment. This is not a call to overspend or force unnecessary costs. In fact, lightweight automation is often possible without a total digital overhaul—and it makes sense to start there. The essence of business is the strategic allocation of resources. You should focus on what offers the highest impact for your current situation.
AI, like humans, performs based on the quality of information it can access and the range of actions it can take. Without proper infrastructure, AI will underperform. The danger is trying it once, unprepared, and concluding that “AI is useless” when the real issue was the foundation.

Real industrial environments contain countless data sources with domain-specific semantics unique to each field. This goes beyond “what’s stored in this table”—it encompasses organic relationships between data points and custom metrics that only make sense within specific business contexts.

The critical step is having domain experts configure these connections—linking data sources with sufficient semantic context. Without expert knowledge, data is just meaningless numbers and text.

One future direction is making data catalog setup happen through conversation. People already use chat interfaces through ChatGPT and Gemini. What if they could use that familiar interface to check relationships, add, delete, and modify data connections?
AI agents could interact with data catalogs and lineage systems, automatically modifying metadata and semantic information based on user requests—avoiding duplicates and maintaining consistency.
Building this reliably is extremely difficult. But whoever pulls it off will create enormous value: AI agents handling everything from storing and managing domain knowledge, to fetching information, to deriving insights—all within a unified conversational interface.
Another Possible Future: Embedded Developers
Metadata and semantics are critically sensitive. If a malicious user manipulates them, or if an AI malfunctions and subtly corrupts them, your business could collapse from the inside without anyone noticing. Small manipulations could tank revenue or falsify performance metrics.
Can frontline workers in traditional industries realistically manage this responsibility? An alternative is to embed developers directly into these industries. Instead of training domain experts in software, train software experts in the domain.
A developer learning the domain can set up systems while identifying potential risks, performance improvements, and security vulnerabilities. When new paradigms emerge and systems need migration, they can quickly learn the technology and transfer domain knowledge efficiently. The synergy between domain experts and embedded software professionals addresses both the complexity problem and the integrity problem.
The Context Vacuum: Beyond Internal Data
Business is a delicate, multifaceted organism that does not exist in a vacuum. Even with a robust internal data infrastructure, relying solely on internal signals creates a “half-picture” problem, often leading to biased or misleading conclusions.
Consider an e-commerce platform running a major promotion on home appliances. If dessert sales suddenly spike during the same window, an AI trained only on internal logs might conclude a bizarre correlation—suggesting that people shopping for refrigerators are suddenly craving sweets. In reality, the spike might be driven by an external viral trend, such as the “Dubai chocolate” craze on social media. When the primary product sells out, demand overflows into alternatives.
While a domain expert might intuitively spot this outlier, it becomes impossible to manually calibrate these complex correlations as a business grows in scale. This lack of context is exactly why users often experience “AI fatigue”—the feeling that the system is technically capable but fundamentally “unintelligent” about the real world. Ultimately, achieving true AI intelligence requires more than just internal data hygiene; it requires the organic integration of external news, trends, and global events into the data lineage itself.

Security concerns often act as the final, most significant hurdle to AI integration. While most of us access AI through big-tech APIs, high-stakes sectors like semiconductor manufacturing cannot afford the risk of leaking industrial secrets. For these industries, “AI adoption” isn’t just about a subscription; it’s about building private data centers and dedicated internal engineering teams to maintain a closed-loop ecosystem.
This challenge isn’t unique to hardware industry. Software companies face a parallel crisis—an alarming rise in security vulnerabilities. While closed internal networks may offer a safe ai usage, any service exposed to the public web creates a massive attack surface. In these connected environments, security is no longer just about shielding the user interface; it requires rigorous, proactive management of the internal core systems and infrastructure that interact with it. Relying on AI tools to generate this logic without constant, expert-led oversight is an open invitation to cyberattacks.
The era of “set it and forget it”—where a service could run on an unpatched, vulnerable framework for years—is over. For modern business continuity, vigilance is non-negotiable. This security requirement adds a heavy layer of friction to AI adoption, particularly where the stakes are highest.
Ultimately, closing the gap between AI’s potential and its frontline adoption requires more than just smarter models.
